Three estate engagements in detail
Challenge
The estate manager was spending three to four hours each week formatting harvest summaries from field records for monthly MPOB reporting. Cross-shift handover notes were inconsistently structured, leading to recurring questions between shifts about what had been recorded the previous day.
Solution
Following a Process Review, Mahkota deployed a read-only AI assist that reads digitised harvest records and generates structured summaries aligned with MPOB monthly format. A parallel template was built for cross-shift handover notes. Both run through a named supervisor for review before filing.
Results
Weekly harvest summary time reduced from approximately three and a half hours to under one hour. Handover note consistency improved visibly within the second week of the pilot. The estate enrolled in the Stewardship Retainer at close of pilot to maintain oversight.

Challenge
The group's COO needed a way to confirm, for the board and for RSPO purposes, that the AI assists operating across four estates were producing accurate outputs and not drifting from regulatory requirements. There was no internal capacity to conduct this review quarterly.
Solution
Mahkota's Stewardship Retainer was structured to cover all four estates. Each quarter, output samples from each estate are reviewed, a consolidated brief is written for the COO, and MPOB/RSPO/DOA circular updates are checked against active templates.
Results
The quarterly brief has been used directly in two board meetings. One template update was required after a DOA circular change in Q1 2025 — identified during the Mahkota quarterly review and corrected before it affected filed documentation. The yearly summary supported the group's RSPO recertification submission in April 2025.

Challenge
The estate manager had read about AI in the sector and was receiving approaches from several technology providers. She was not certain whether any of the proposals were appropriate for her estate's current record-keeping standard and did not want to commit to a pilot without a clearer picture.
Solution
The Estate Process Review was commissioned as a standalone engagement with no obligation to proceed further. Mahkota visited the estate, reviewed records, and produced the closing brief. The brief identified two processes suitable for AI assistance and two that were not, given the current record quality.
Results
The estate decided not to proceed to a pilot at that time, instead using the brief to improve their records digitisation for six months first. They are in discussions with Mahkota about scheduling the pilot once their records are in better shape. The Process Review brief has been kept for that purpose.
